The present-day workshop tradition did not appear all at once. On a plain cross, grain direction matters structurally as well as visually — running along the upright rather than across it makes the arms less likely to fail at the join, the weakest point in the form. A crucifix differs from a plain cross at exactly the assembly stage: a separately carved or cast corpus has to be aligned and fixed to the cross, usually with pins or adhesive, which introduces a fitting problem that a single-piece cross never has. Get the alignment slightly wrong and the figure sits crooked in a way no amount of finishing corrects afterward.

Nativity figures are usually roughed out from larger blocks using the pantograph-and-router sequence described above, then hand-carved for facial and drapery detail, and finally sanded and finished individually before being grouped into a set. Sanding is not a single step, and skipping a grit shows. Finishing Choices Across Workshops

Mother-of-Pearl: How Shell and Wood Are Joined

Mother-of-pearl is nacre — the hard, iridescent inner lining of certain mollusc shells — and Bethlehem's mother-of-pearl carving grew up alongside its olive wood carving as a related but separate craft, with its own tools and its own centuries of history. What belongs here is narrower and more mechanical: how the two materials are actually joined on a finished object.

Shell is worked with saws, files, drills and abrasives in much the way wood is, though it is more brittle and less forgiving of a slip. It can be cut and shaped into a piece in its own right — a small pendant, a shaped cross, an engraved plaque — or it can be prepared as a decorative insert meant to sit inside olive wood.

Where the two materials meet, the wood is worked first: a recess is cut, routed or chiselled to the shape of the intended insert, sized to match the shell piece as closely as possible so the fit is tight rather than filled with visible gap or excess adhesive. The shell is shaped and, where the design calls for it, engraved separately, then set into the recess with adhesive. Once bonded, the combined surface is levelled and polished so the shell sits flush with the surrounding wood rather than proud of it or sunk below it — a step that takes real care, since sanding shell and sanding olive wood do not behave identically and an uneven hand will remove more of one material than the other.

Not every olive wood object carries mother-of-pearl, and the combination is a design decision rather than a mark of superior quality. A larger producer is more likely to divide the work: one person turning beads all day, another drilling, another carving faces on figures, another sanding, another handling assembly and packing. Neither model is more authentic than the other, and both appear across the trade; division of labour in craft production is not a modern shortcut, it is centuries old in this industry specifically.

What differs in practice is consistency and pace rather than honesty of the "handmade" label. A specialist who drills nothing but bead holes all day develops a level of precision in that one operation that a generalist working across every stage may not match on that specific task, while a generalist carrying a piece start to finish may bring a more unified sense of the whole object to it. Buyers occasionally assume that a smaller operation is automatically more careful; the evidence does not support treating workshop size as a reliable proxy for quality either way.

Natural Variation vs a Manufacturing Problem

Grain guarantees difference. Because olive figure is irregular and unrepeatable, two objects cut to the same pattern from different blanks will never match exactly, and colour differences, tight knots and abrupt shifts in figure between pieces from the same order are ordinary features of the material rather than faults in the making. This is something we notice constantly in handling these pieces ourselves: two crosses of the same design, even from the same workshop, rarely show the same figure once you set them side by side.

That distinction has a practical edge, and it is worth being specific rather than vague about it. A dark streak or a knot is the wood. Scratch marks running across the grain that a final sanding pass should have removed, a hole drilled off-centre with visible tear-out at the exit, a joint with a visible gap or dried adhesive squeeze-out, hardware that sits crooked, a base a standing piece rocks on, carved detail that reads as blurred rather than crisp, or a finish that is patchy at edges and recesses — these point to the making, not the material, and are fair grounds to expect better regardless of how much of the object was cut by hand.
